Virtualization & Infrastructure Advisory

Feeling trapped on VMware? Is the cost growing faster than your business?

Broadcom's changes left many businesses facing a renewal they can't afford and an exit that looks risky. Prices have climbed sharply, and any multi-year budget should assume they keep climbing. You don't have to pick one. We start with how your business runs and give you an unbiased recommendation that brings cost under control and keeps your systems running.

A rolling migration: hosts are drained, rebuilt and rejoined wave by wave, with a rollback point at each step.

Gartner expects about a third of today's VMware workloads to be somewhere else by 2028. We expect it to be higher.

Most organizations will shrink their VMware footprint rather than remove it. Gartner analyst Paul Delory also says licensing bills typically rise 300 to 400 percent, and that leaving usually means running more than one platform. The exit is a planning problem, and the plan decides how it goes. We model renewals that cost more each year, not the same, because that is the safer assumption for a multi-year budget.

Services

Three engagements. Start with the first.

Start with the assessment. Partner matching and delivery oversight follow once you have chosen a path.

Assessment

Assessment and one-to-five-year roadmap

A review of your infrastructure as it stands today, aligned with where the business is going. You get a recommended path, the alternatives we ruled out, and the reasons.

  • Inventory of hosts, VMs, storage, networks and dependencies
  • Business alignment: growth, budget, compliance and staff enablement
  • Options compared on your criteria
  • Risk and downtime plan with rollback and testing steps
  • Multi-year cost model and roadmap written for finance

Partners

Partner matching and selection

Once we agree on a path, we bring in a specialist partner matched to your platform and environment, so the hands-on work goes to people who specialize in it.

  • Requirements and scope that partners bid against
  • Shortlist of vetted partners for your target platform
  • Side-by-side proposal review
  • Statement of work checked against the roadmap
Scoped per project
Oversight

Delivery oversight and communication

We keep the partner on schedule and keep everyone informed, so your team and your business know what is happening and what comes next.

  • Wave schedule tracked against the plan
  • Regular status reports in plain language
  • Acceptance checks before each wave is signed off
  • One point of contact when something slips

What does your renewal look like at list price?

Set your core count, or estimate it from your hosts, to get a rough annual and three-year figure for VMware Cloud Foundation licensing. Change the per-core rate to match a quote you hold.

Or estimate the cores from your hosts:

Licensed cores
320
Per year
$112,000
Over three years
$336,000
before any change in price at renewal

Illustrative only. The default rate of about $350 per core per year is a third-party estimate of VCF list pricing, and the calculator applies a 72-core minimum. Your quote depends on edition, term, bundles and any other terms Broadcom applies. Send us the quote you received and the assessment will check it line by line.

Options compared

The right path depends on your business.

Our experienced, unbiased approach weighs budget, risk tolerance, staff skills, application support, compliance and growth. No option starts as the favorite, including leaving VMware.

Stay on VMware

Renew, right-size or negotiate.

Tends to fit
Environments tied to vSAN, NSX or applications with strict vendor support, or with too little runway to migrate safely.
Watch for
Price changes at renewal and the length of the term you commit to.

Proxmox VE

KVM and Linux containers, managed through a built-in web interface.

Tends to fit
Teams comfortable with Linux, and shops that want hyperconverged storage with Ceph or ZFS.
Watch for
Third-party backup and application support, and which support subscription tier you need.

XCP-ng

Xen-based, managed through Xen Orchestra from Vates.

Tends to fit
Teams that want a pool-and-console operating model close to what vSphere admins use.
Watch for
A smaller partner and software-vendor ecosystem. Confirm backup and application support early.

Hyper-V and Azure Local

Windows-native virtualization, with Azure-connected options.

Tends to fit
Microsoft-centric shops with existing Windows Server Datacenter licensing and Windows admin skills.
Watch for
Licensing cost, plus the hardware and Azure connection requirements of Azure Local.

Nutanix AHV

Commercial hyperconverged platform from a single vendor.

Tends to fit
Teams that want one vendor responsible for compute, storage and management.
Watch for
Commercial licensing and hardware cost. Compare against your actual quotes.

HPE Morpheus VM Essentials

KVM-based hypervisor with a console that also manages existing ESXi hosts.

Tends to fit
Teams that want a vendor-supported KVM platform and a gradual move, with VMware and the new platform managed from one console.
Watch for
A newer platform with a shorter track record. Check backup, storage and hardware support against your estate, and compare its per-socket pricing with other quotes.

OpenStack

Open-source private cloud, usually running KVM, sold as commercial distributions.

Tends to fit
Larger estates and teams with strong Linux and automation skills that want a private cloud, not only virtualization.
Watch for
Operational complexity. It usually needs dedicated engineers or a managed provider, and is often more than a small cluster needs.

Public cloud

Moving workloads to AWS, Azure or Google Cloud.

Tends to fit
Variable workloads, estates retiring on-premises hardware, and teams that want to stop refreshing servers.
Watch for
Steady all-day workloads can cost more than on-premises, and some applications need rework.

Other platforms, such as Red Hat OpenShift Virtualization or managed hosting, enter the comparison when your needs point there. Each option has some form of import tooling for vSphere. That tooling moves disks. It does not plan your waves, map your networks or schedule your cutovers.

Process

Four phases. Each ends at a checkpoint you can verify.

  1. Phase 1

    Assess and align

Review the infrastructure as it stands and map it to your business goals, growth and constraints.

    CheckpointCurrent-state review and cost model
  2. Phase 2

    Decide

Compare the options, choose a path, and set a one-to-five-year roadmap and wave order.

    CheckpointApproved path and roadmap
  3. Phase 3

    Migrate with partners

A vetted partner performs the migration in waves. We keep schedule, testing and communication on track.

CheckpointEach wave validated before the next begins
  4. Phase 4

    Hand over

Runbooks, backup and monitoring confirmed on the new platform, and a walkthrough for your team.

Why independent

Advice that follows your numbers.

No platform quota and no preferred outcome. The recommendation is whichever path your business and budget support.

Senior solutions architect with deep experience in VMware infrastructure and licensing. This practice exists because the same question keeps coming up: how do we get out, and what will it take?

  • Neutral on the outcomeStay, reduce, or move to open source, Microsoft, Nutanix or cloud. The assessment recommends what your business case supports.
  • Sized to your businessA right-sized process for a single cluster or a multi-site estate, and a plan your team can run.
  • Written for the person who signsOne-time and ongoing costs by year, in a form your finance team can review without a translator.
  • Ready for the renewal conversationA costed exit plan strengthens your position with Broadcom, even if you decide to stay.
  • Honest about riskThe roadmap names what could go wrong, how to limit downtime, and what each option cannot do.

Questions

Before you reach out.

Do you only recommend leaving VMware?

No. Some environments are better served by staying, by shrinking the footprint, or by running two platforms for a time. The assessment compares all of those against your costs and risks.

Which platforms do you compare?

Staying on VMware, Proxmox VE, XCP-ng, Microsoft Hyper-V and Azure Local, Nutanix AHV, HPE Morpheus VM Essentials, OpenStack, and public cloud, plus others when your needs point there. Each is measured against your own criteria.

How large an environment do you work with?

Any size, from a single host to a multi-site enterprise estate. Smaller environments get a lighter assessment. Larger ones get more discovery, more stakeholder interviews and a phased roadmap.

What does the assessment cost?

It is a fixed fee set by the size of the environment. We agree the scope and price on an introductory call, before any work starts.

Who performs the migration?

A vetted specialist partner matched to the platform you choose. We help select the partner, check their scope against the roadmap, and oversee delivery and communication so your team always knows where things stand.

Can we pick the platform ourselves?

Yes. If you have already chosen, we still check the choice against your storage, backup, network and application requirements, then match you with a partner and plan the migration around it.

Are you affiliated with any platform vendor?

No. Medford Technology Group is an independent advisory firm. Product names belong to their owners and are used here to describe the work.
